Score the file, don't summarize the email
Generative summaries of broker emails feel productive and change almost nothing. What changes hit ratios and UW capacity is a structured intake scorecard:
- Completeness: required forms, loss runs, SOV, and financials present?
- Appetite fit: in-guide, stretch, or clear decline based on your rules
- Data quality: contradictory limits, stale loss runs, unreadable scans
- Workload estimate: complexity flags that drive assignment routing
- Broker behavior: chronic incompletes vs clean submissions (optional but useful)
The underwriter should open a packet that already says: complete / incomplete, in-appetite / out, and why—with citations into the source pages.
ACORD extraction is table stakes, not the product
Getting fields off ACORD 125/126/140 matters, but every vendor claims it. Production differentiation sits in:
- Cross-form consistency checks. Named insured, FEIN, and effective dates that disagree across forms should hard-stop completeness.
- Attachment intelligence.Loss runs and SOVs need schema, not just "PDF attached."
- Appetite rules as code. Your guidelines become executable checks, versioned when the CU changes them.
- Broker remediation loops.Automated deficiency letters with exact missing items beat vague "please send complete submission" emails.
If extraction accuracy is high but underwriters still dig for the same gaps, you built OCR—not intake.
Human review where it earns its keep
Specialty lines punish naive automation. Keep humans on:
- Borderline appetite calls the rules can't resolve
- High-severity hazard classes and referral triggers
- Authority and binding path decisions
- Any auto-decline that could damage a key broker relationship
Automate the mechanical completeness and clear out-of-appetite declines (with documented rationale). Assist everything else. That split is how you protect both cycle time and broker trust.
Integration realities: email, portal, and PAS
Submissions still arrive as messy email threads with 12 attachments. A production intake pipeline typically:
- Ingests from mailbox and portal into a submission case object
- Classifies documents and runs extraction with field-level citations
- Applies completeness + appetite scoring
- Routes to UW queues or broker remediation
- Writes structured data into the PAS or underwriting workbench on accept
Skipping the case object and writing straight to policy admin is how you create orphaned half-records. Stage first; promote when complete.
Metrics that prove intake AI works
- Time from receipt to UW-ready (or deficiency notice)
- Percent of submissions UW never need to touch before decline/remediate
- Missing-info cycle count per bound account
- Hit ratio change on clean, in-appetite files
- UW hours per submission by line
Model F1 on ACORD fields is a component metric. Capacity returned to underwriters is the executive metric.
